Companies invest heavily in attracting prospective customers, then sometimes lose the opportunity in the handoff. A lead arrives, waits for assignment, goes to the wrong owner, or enters a sequence that doesn't match the buyer's needs. The marketing campaign may have worked. The revenue process did not.

## What lead routing is and why it matters

Lead routing determines who owns an inquiry or qualified lead and what should happen next. Effective routing considers territory, account ownership, customer segment, product interest, capacity, qualification, and service-level expectations. The goal is not simply to assign a record. It is to connect a relevant buyer with an accountable person quickly and appropriately.

## Seven signs your lead management process is broken

1. New leads sit unassigned or are assigned after the buying moment passes.
2. Multiple teams believe someone else owns the follow-up.
3. Existing customers are routed as net-new prospects.
4. High-fit leads receive the same treatment as low-intent inquiries.
5. Duplicate records cause conflicting assignments or outreach.
6. Sales rejects leads without consistent, actionable reasons.
7. Dashboards show routing success but cannot connect assignment to meetings, opportunities, or revenue.

## Measure the handoff, not just the assignment

Track time from inquiry to assignment, time to first meaningful response, percentage assigned to the correct owner, unworked lead rate, accepted lead rate, and downstream conversion. Review exceptions separately: high-value accounts, inbound demo requests, partner referrals, and existing customers may require different treatment.

Average response time alone can hide the most expensive failures. Examine the distribution, including the oldest unworked records and the proportion that miss the agreed service level.

## What a speed-to-lead improvement actually requires

At Cherwell, work on lead-management processes and systems helped reduce speed-to-lead from roughly one day to 15 minutes. The lesson was not simply to make a timer shorter. Effective improvement required examining how records entered the system, how ownership was assigned, and whether the teams responsible for follow-up had a workable process.

Before purchasing another tool, map the full path from form submission or lead creation to sales action. Identify where records pause, who owns exceptions, and which fields the routing rules depend on.

## Why lead quality and lead routing must be diagnosed together

Fast follow-up on poorly targeted leads may improve an activity metric without improving revenue. Likewise, excellent leads can underperform when follow-up is delayed or misdirected. Separate these hypotheses by examining conversion for similar-fit leads across different response times, routes, and sources.

Read [Modern Demand Gen Metrics](https://www.siteraconsulting.com/blog/modern-demand-gen-metrics-why-mqls-are-holding-you-back) for a related perspective on why lead counts alone are insufficient.

## How CRM data affects lead assignment

Routing logic depends on the data it receives. Incorrect territories, missing company domains, stale ownership fields, duplicate accounts, and inconsistent lifecycle stages can all produce the wrong assignment. Audit a representative sample of records and follow them from original source to final owner. Compare the intended rules with what actually happened.

## When automation helps and when it doesn't

Automation is useful when the rules are clear, data quality is adequate, exceptions have owners, and success can be measured. It can make problems harder to spot when those conditions are missing. First simplify and document the process; then automate the repeatable parts and monitor exceptions.

## A practical lead-routing diagnostic

| Question | Evidence |
| --- | --- |
| Are leads assigned promptly? | Created and assigned timestamps |
| Do they reach the right person? | Routing rules, ownership, account match |
| Does someone act? | First response and follow-up activity |
| Are good leads progressing? | Acceptance, meetings, opportunities, wins |
| Can exceptions be resolved? | Unassigned queue, duplicates, rejected leads |

## Find the revenue constraint before buying software

Lead routing is one part of a connected revenue system. Sitera's [Revenue Performance Diagnostic](https://www.siteraconsulting.com/revenue-performance-diagnostic) helps determine whether the real issue is demand quality, ownership, process, data, technology, or something upstream.
